Fractional CFO guide

Fractional CFO, full-time CFO or controller: which does your company need?

Crowne Point Advisory · Updated November 2026

The short answer

A fractional CFO is an experienced finance leader who works part-time for several companies, typically on a monthly retainer. Companies between about $2M and $50M often need CFO-level forecasting, cash management and lender or investor work before they can justify a full-time hire.

Three different jobs

Controller. Owns accuracy: the monthly close, reconciliations, payroll and financial statements. Looks backward.

CFO. Owns direction: forecasts, cash planning, pricing and margin analysis, financing, and the numbers behind major decisions. Looks forward.

Fractional CFO. The CFO job, scoped to the hours the company needs, often paired with an outside accounting team that does the controller work.

Signs you need CFO-level help

  1. You are about to borrow, raise or sell, and someone will diligence your numbers.
  2. Cash is tight even though the company is profitable.
  3. You do not have a 13-week cash forecast or an annual budget you track against.
  4. Margins vary by product, customer or location and nobody knows why.
  5. Your board, lender or partners want regular reporting.

When to move to full time

Most companies move to a full-time CFO when finance needs constant attention: frequent capital transactions, a large team to manage, multiple entities and regular board reporting. Until then, a fractional CFO plus a strong accounting team often covers the same ground.

Questions owners ask

Does a fractional CFO replace my accountant?

No. The CFO uses the books your accountant or controller produces. The two roles work together.

What does a fractional CFO deliver in the first months?

Usually a cash forecast, a budget, a monthly reporting package and a short list of decisions the numbers point to, such as pricing, hiring or financing.
